The Overview

AFFLELOU Groupe, a leading player in the eyewear industry, sought to enhance its B2B interactions by integrating Salesforce to develop a partner portal. The goal was to create a seamless and efficient platform, empowering partners to access and manage services through a dedicated portal. I was brought in as the Salesforce Project Manager to lead this integration project, focusing on defining the solution scope and ensuring the successful implementation of Salesforce Experience Cloud and Service Cloud.

In addition to the technical challenges, this project required navigating complex cross-functional teams across various locations, drawing upon my personal experience managing global teams and my deep understanding of how to balance diverse stakeholder needs.

The Challenge

Primary Goal: Define and implement the scope of a B2B solution for partners using Salesforce Experience Cloud and Service Cloud.

Secondary Goals: Improve partner engagement, streamline access to services, and optimize business processes through the new portal. Additionally, ensure effective communication across teams based in different countries, utilizing my global project management expertise.

The Approach

Agile Methodology Implementation

  • Applied agile principles to manage the project, ensuring flexibility and responsiveness to changing requirements, which were particularly important in a fast-moving and competitive industry like retail.

  • Conducted sprint planning, daily stand-ups, and retrospectives to maintain project momentum and foster continuous improvement, keeping the international team aligned on progress.

User Stories and Acceptance Criteria

  • Developed comprehensive user stories to capture the needs of the partners and the business. This was informed by my prior experience in gathering diverse, global perspectives on Salesforce implementations.

  • Established clear acceptance criteria to ensure that the development met both functional requirements and strategic business objectives.

Backlog Prioritization

  • Organized and prioritized the product backlog to ensure that the most critical features were developed first, aligning with business priorities and adjusting based on evolving partner needs.

  • Regularly updated the backlog based on feedback from stakeholders and the progress of the development team, utilizing tools that kept international stakeholders informed and engaged.

Information Gathering

  • Collected and analyzed all relevant information about partners, including their needs, pain points, and desired outcomes. Drawing on my expertise in managing cross-cultural projects, I tailored the solution to address specific regional differences in partner operations.

  • Used this data to inform the development process and ensure that the solution met both practical and strategic needs.

Workshop Facilitation

  • Led collaborative workshops with key stakeholders, both local and international, to consolidate and clarify the value that the new application would bring to partners.

  • Engaged participants in dynamic activities that surfaced key insights and aligned project goals with partner expectations, ensuring that the solution was culturally and operationally relevant for all regions involved.
