The Overview

As a freelance Salesforce consultant with experience managing multi-million dollar global projects and bridging cultural gaps, I was uniquely positioned to lead this high-stakes study. As the PMO and Technical Lead, I was responsible for framing the study, organizing the core team, and standardizing project management documentation. The Challenge

Primary Goal: Coordinate and manage the study for the potential replacement of the current CRM with Salesforce, ensuring thorough analysis and well-structured decision-making that accommodates both the technical complexities and cultural considerations of the project.

Secondary Goals: Establish strong project governance, enhance communication among international stakeholders, and standardize project management practices to improve efficiency, transparency, and cultural adaptability.

The Approach

Study Framing and Core Team Organization:

  • Developed the framework for the CRM replacement study, defining the scope, objectives, and methodology, with special attention to cultural sensitivities and cross-border collaboration.

  • Organized and led the core team responsible for executing the study, ensuring that all relevant expertise from both local and international teams was included to address diverse perspectives.

Project Governance Management:

  • Established a governance structure for the project, including the formation of operational and steering committees that accounted for the unique decision-making dynamics of a global organization.

  • Managed the governance process, ensuring that all decisions were made transparently and with the involvement of key stakeholders across multiple time zones.

Meeting Coordination and Documentation:

  • Prepared for and led daily and weekly meetings with stakeholders from different countries, ensuring that all parties were informed and engaged despite geographical and cultural barriers.

  • Drafted detailed meeting minutes and distributed them to stakeholders to maintain transparency and alignment, integrating cultural context into the documentation.

Status Tracking and Communication:

  • Maintained up-to-date dashboards tracking the project's progress, including timelines, budgets, risks, and cultural considerations.

Risk Management and Mitigation:
