HOW I WORK · UPDATED MAY 2026

Seven rules. Three weeks. One artifact each week.

Read this before booking. The rules say what I will refuse. The rhythm says what your team can hold me to, Monday by Monday. If any rule disqualifies the engagement, the rest of the conversation is shorter, and that is the system working.

01 · THE RULES READ FIRST · EACH RULE LINKS TO ITSELF

Seven rules I will not break.

Each rule below was broken on an engagement once. The engagement paid for it. They exist so yours does not.

  1. 01

    No pilots.

Pilots prove the team can wire a demo. Production proves the architecture. The work I take is the second.

  2. 02

The diagram comes before the SOW.

If the architecture does not fit on one page, the engagement is wrong. Your team gets the diagram first; the contract follows.

  3. 03

    Fixed fee, every time.

Day rates reward presence, not output. Every engagement is one fixed price, agreed up front. Three products, no others.

  4. 04

I will say when I am wrong for the job.

And I will point you at someone who is right. Most discovery calls end here. That is the system working, not breaking.

  5. 05

No slides in the room. Bring the diagram.

The 30 minutes is for architecture, not provenance. A whiteboard or a back-of-napkin sketch is enough.

  6. 06

Your CTO gets the report, not a deck.

Written analysis your board can read without me in the room. Decks are an output of last resort.

  7. 07

I refuse work I cannot put my name to.

Including yours, if your team needs hands more than it needs an architect. I will say so on the first call.

“No slides. No pitch deck. Bring the architecture diagram.”

FROM THE RULES · TO THE RHYTHM

Rules are easy to write. The discipline is in the calendar. Three weeks. One artifact each Friday. A go / no-go gate at the end.

02 · THE RHYTHM FIXED FEE · ONE ARTIFACT EACH FRIDAY

Three weeks. One artifact each. Then we decide.

Every engagement, regardless of pillar, takes the shape below. The product changes; the cadence does not. Week four is a real choice, never a default.

WK 01

Discovery

Stakeholder interviews, org access, agent telemetry review. I learn how the program actually runs, not how the steerco describes it.

SHIPS
  • 01 Interview log (8 to 12 named stakeholders)
  • 02 Access and telemetry checklist
  • 03 First-week reading note
WK 02

Diagnosis

Data-access map, security and sharing audit, architecture remediation plan. The week the diagram earns its keep.

SHIPS
  • 01 Data-access map (SVG)
  • 02 Risk register (XLSX, ranked)
  • 03 Architecture remediation note
WK 03

Roadmap

Sequenced fixes, build vs. configure calls, dependency graph. Procurement-ready scope and a yes / no decision your CTO can sign.

SHIPS
  • 01 Architecture report (PDF, ~12 pp.)
  • 02 Sequenced roadmap diagram
  • 03 Decision memo
WK 04+

Execute · optional

Direct delivery, or alongside your SI partner as architecture authority. Retainer shape, 30-day notice either way.

SHIPS
  • 01 Weekly written update
  • 02 Decision log
  • 03 Monthly steering brief
03 · WHAT SHIPS SAME TEMPLATES ACROSS EVERY ENGAGEMENT

Friday afternoon, in your inbox. No deck.

Every artifact is a file your team can open, edit, and forward without me in the loop. Same templates across every engagement.

PDF · 12 PAGES

Architecture report

Written analysis your CTO can take to the board. Findings, risks, sequenced fixes. The week-three deliverable.

XLSX · RANKED

Risk register

Every risk surfaced in diagnosis, ranked by cost, time, and political damage. Filterable by your delivery lead.

SVG · 1 PAGE

Roadmap diagram

Drawn in the diagram language used throughout the engagement. Six primitives, one accent, one direction. Fits on a single A3 sheet.

04 · EDGES

The questions procurement always asks.

If yours is not here, raise it on the call. The list grows with every engagement.

Do you sign retainers?
Yes, after week three. Never before. Retainer is 30 days notice either way, with no minimum term.
Can the work run through our SI?
Yes. I sit alongside as architecture authority. Your existing contract does not move.
What if the diagnosis is bad news?
Your team gets the report regardless, and I will tell you which of two recovery paths I would take.
NDA before discovery?
Default. Mutual NDA signed at booking, not at SOW. Discovery itself is confidential.
Languages?
Working in English and French. Korean for client-side conversation in Seoul, not for written deliverables.
What does week 4+ cost?
Architecture retainer is from €6,000 / month, two slots open at any time. Direct delivery is project-priced.
